Coffee Roasting Workshops in Colombia: First Crack on the Farm
Roasting is the one stage where a visitor can genuinely change the outcome. Ninety seconds of inattention after first crack is the difference between a bright cup and a burnt one.

Almost everything on a coffee farm tour is something you watch. Picking is the exception, and roasting is the better exception — because unlike picking, where a beginner's contribution disappears harmlessly into a batch, roasting puts a lever in your hand that visibly changes what ends up in the cup.
A good workshop is a hands-on hour or two with a sample roaster, a stopwatch and a coffee you watched being grown. A poor one is a guide operating a machine while you take photographs. Knowing the difference before you book is worth doing.
What roasting actually does
Green coffee is hard, grassy and essentially inedible. Every aromatic compound people associate with coffee is created during roasting; none of it exists in the raw seed.
The process runs through recognisable phases, and the whole craft is about controlling how long the coffee spends in each.
Drying phase
Green coffee carries around a tenth of its weight as moisture, and that has to leave before anything else happens. The beans turn from blue-green to pale yellow and the roaster smells of hay and bread. Nothing interesting is happening yet, but rushing this phase causes uneven development that shows up much later.
Maillard phase
As the beans pass through the middle of the roast, sugars and amino acids begin reacting — the same browning chemistry as a seared steak or a crust of bread. Colour moves through tan toward brown, the smell shifts toward toast and nuts, and hundreds of aromatic compounds are formed. This is where most of a coffee's complexity is built.
First crack
Somewhere around two hundred degrees, water vapour and gas inside each bean reach a pressure the structure cannot contain, and the beans crack audibly. It sounds like popcorn beginning — sharp, irregular, and completely unmistakable the first time you hear it.
First crack is the threshold. Before it, coffee is underdeveloped and tastes of grass and sourness. After it, coffee is drinkable. Everything that follows is a decision.
Development
The window after first crack is where the roaster decides what the coffee will be. Pull it early and acidity and origin character dominate. Let it run and sugars caramelise further, acidity drops, and body and bitterness build.
Professionals track this as a proportion of total roast time rather than as a fixed number of seconds — the share of the roast that happens after first crack. It is the single most discussed variable in modern roasting and it is what a workshop is really teaching you to feel.
Second crack
Further along, a second and quieter crackling begins as the bean structure fractures again and oils migrate to the surface. This is dark-roast territory. Origin character is largely gone by here, replaced by roast character — smoke, dark chocolate, bitterness.
Most specialty roasting stops well before this point. Which is not a moral position: plenty of excellent coffee traditions live at or past second crack, and a farm that roasts dark for the local market is serving a real preference rather than making a mistake.
The gap between a bright, developed light roast and a flat, scorched one is often less than a minute of real time, and the coffee keeps roasting from residual heat after it leaves the drum. Workshops build in the panic on purpose — it is the fastest way to understand why roasters watch clocks so obsessively.
The equipment you will meet
Farm workshops run on smaller kit than commercial roasteries, which is exactly what makes them useful for learning.
- Sample roasters — small drum machines built for roasting evaluation batches. Fast, repeatable, and the closest thing to a professional experience at visitor scale.
- Small drum roasters — a scaled-down version of a commercial machine, often with a viewing window, a trier for pulling bean samples mid-roast, and manual heat and airflow controls.
- Pan roasting — the traditional method, coffee stirred continuously over a flame in a shallow pan. Harder to control and genuinely instructive, because you are managing heat with nothing but your hand and your attention.
- Fluid bed roasters — hot air rather than a heated drum. Very fast, very visible.
If a farm offers pan roasting alongside a machine, take both. Doing it the hard way first makes the machine make sense.
The senses you use
A workshop trains three inputs simultaneously, and the good ones say so explicitly.
- Sound. First crack is the primary marker and you learn it in one exposure. Distinguishing the tail of first crack from the start of second takes longer.
- Smell. Hay, then bread, then toast, then caramel, then — if you have gone too far — smoke. The progression is reliable enough to navigate by.
- Sight. The trier lets you pull a few beans mid-roast and read the colour. Beginners overweight this, because colour lags behind what is actually happening inside the bean.
Professionals supplement all of this with probes and software logging bean temperature and rate of rise. On a farm workshop you will more likely be working by ear and nose, which is harder and considerably more memorable.
Roasting sessions are more common in and near the cities than on remote farms, because the equipment and the instructors are concentrated there. Listings that mention a specific batch size or say you will roast your own are the ones to prioritise.
Roasting a coffee you watched grow
The reason to do this on a farm rather than in a city roastery is continuity.
If the same visit has taken you through the lot, the wet mill and the drying floor, then roasting closes the loop — you are applying heat to a specific seed whose entire history you have just walked through. It reframes the roast as the last of many decisions rather than the only one that matters.
It also usefully punctures a common assumption. Visitors often arrive believing the roaster is the author of the coffee. Spend a day watching what happens before the roaster gets it and the more accurate picture emerges: the roast can preserve or destroy what the farm produced, and it cannot create what was never there.
What you take home
Most workshops send you off with your own batch, which raises two points nobody mentions until it is too late.
Let it rest. Freshly roasted coffee is full of carbon dioxide and tastes muddled and unsettled. It needs to degas — usually somewhere from half a day to a few days depending on the roast and the brew method. Grinding it in the car is the classic mistake.
Your first roast will be flawed. Almost certainly underdeveloped, possibly scorched on one side, probably uneven. Drink it anyway and drink it next to the farm's own roast of the same coffee. The comparison is the actual lesson and it is far more useful than a bag of competent coffee would have been.
Choosing a workshop
- Do you operate the machine? The single question that separates a workshop from a demonstration. Ask it directly when booking.
- How many people per roaster? Beyond about four, most of the group is watching.
- Do you cup what you roasted? Roasting without tasting the result teaches you the mechanics and none of the judgement.
- Is it the farm's own coffee? On a farm, it should be. Roasting bought-in green on a coffee farm is a strange thing to be doing.
- How long? Under an hour is a demonstration with a lever. Two to three hours is enough for two batches and a comparison, which is where it becomes worth the money.
Roasting sessions run to a fixed start time and often finish late in the afternoon once the cupping is done. That is an awkward combination for return transport from rural farms, and the reason a lot of people who book these end up driving. Compare rental cars.
The best outcome of a roasting workshop is not skill — two hours will not make you a roaster. It is calibration. You will never again look at a bag labelled dark roast without knowing roughly what was done to it and what was given up to get there.
